Why Odoo projects stall — and how to get yours live.

Most Odoo projects that stall don’t fail because of Odoo. They fail because nobody wrote down what “done” looks like, the software was bent to fit old habits, the data was never cleaned, or nobody owned the servers. The good news: each of those can be fixed, usually without starting from zero.

There was never a written scope

Without a signed blueprint — which apps, which processes, which reports, who signs off — every meeting adds something new and the go-live date drifts. The fix is unglamorous: stop, document what exists, agree what phase one includes, and put a date on it.

  • List the processes that must work on day one (quote to cash, purchase to pay, stock).
  • Park everything else in a written “phase two”.
  • Agree who signs off each area — one name per team.

Too much custom code

Odoo is flexible, and that is the trap. Every customisation must be tested, maintained and ported at each upgrade. Projects often stall because custom modules break each other. Ask, for every custom piece: could we change the process instead? Keep only what gives a real advantage.

The data was never cleaned

Duplicate customers, products with five names, opening balances that don’t reconcile — importing messy data just moves the mess into Odoo. A proper migration cleans and maps the data first, runs a trial import, and checks it against the old system before cut-over.

Nobody owns the servers

When the implementation partner, the host and your IT person are three different companies, slow pages and failed backups become everyone’s problem and nobody’s job. Odoo runs best on a server that is tuned, monitored and backed up by the same team that supports the application.

How to get a stalled project live

  1. Health check — Review the database, custom modules and hosting.
  2. Honest report — What to keep, fix or rebuild.
  3. New scope + date — Phase one, signed off.
  4. Fix & migrate — Clean data, tested modules.
  5. Go live — Then hosting and support by one team.

Questions we get asked

Should we restart our Odoo project from scratch?

Rarely. Much of the configuration can usually be kept; a health check tells you what is worth saving.

Can we switch Odoo partners mid-project?

Yes. You need admin access to your database and, ideally, the source code of any custom modules.

How long does a rescue take?

It depends on what the health check finds. Once the rescue scope is agreed, we put the new go-live date in writing.
